Here's how to build a structured hiring process that actually works at this stage — without hiring an HR person to do it.

Step 1: Define the Role Before You Post It

Most founders skip this step and write a job description that reads like a wish list. "We need a full-stack engineer who also does DevOps, data science, and makes great coffee."

Before you post anything, answer three questions:

What will this person own in 90 days? Not their title. Not their responsibilities. What specific outcomes will they deliver? "Ship the LP portal" is a better answer than "full-stack engineering."

What's the one skill that makes or breaks this hire? For your first engineer, it might be "can build production-quality code without code review." For your first salesperson, it might be "can close without a playbook." Identify the non-negotiable.

What are you willing to train on? Your first 10 hires won't be perfect. Decide in advance what you'll teach vs. what you need on day one. This prevents you from holding out for a unicorn candidate while the role sits empty for months.
